Imagine walking into your layer house with 500 hens and realizing that 50 of them stopped laying weeks ago. They are eating the same feed, drinking the same water, and occupying the same space as your productive birds, but giving you nothing back. At roughly 120–130 grams of feed per bird per day, those 50 freeloaders could be costing you over 6 kilograms of feed daily — feed that produces zero eggs. Why Physical Culling Matters

The good news is that a hen's body tells the truth. Laying places real physical demands on a bird, and those demands leave visible, touchable signs. Once you know what to look for, you can walk through your flock and spot the passengers within minutes.
The Comb and Wattles: Your First Clue
Start with the head. A good layer has a large, bright red, warm, and waxy comb and wattles. This is because active egg production is driven by hormones that increase blood flow to these areas.
A poor layer, on the other hand, shows:
- A small, shrivelled comb
- Dull, pale, or dried-out wattles
- A comb that feels cool and hard rather than soft and warm

The Vent: The Most Reliable Indicator
If you only check one thing, check the vent. It is the most dependable sign of current laying activity.
A good layer has a vent that is:
- Large and oval-shaped

A poor layer has a vent that is:
- Small and round
- Dry and puckered
- Yellow-tinted (in yellow-skinned breeds)
Handle the birds gently when checking. Turn the bird onto its back or hold it securely, part the feathers around the vent, and observe. With practice, this takes only a few seconds per bird.
The Abdomen: Capacity Tells the Story
A hen that is actively laying needs internal space for a functioning reproductive system, and her body reflects that.
Gently feel the abdomen of the bird:
- Good layer: soft, deep, and pliable abdomen. The skin feels thin and flexible, and you can often fit three to four fingers between the tip of the breastbone (keel) and the pubic bones.
- Poor layer: hard, tight, and shallow abdomen. The space between the keel and pubic bones is narrow — often only one or two fingers fit.
Also check the pubic bones themselves, the two small pointed bones on either side of the vent. In a good layer, they are thin, flexible, and spread apart. In a poor layer, they are thick, stiff, and close together.
Pigmentation: The Bleaching Effect
This one surprises many new farmers. Yellow-skinned breeds (like many commercial hybrids) deposit yellow pigment in their skin, beak, shanks, and eye rings. When a hen lays consistently, that pigment gets diverted into egg yolks instead of her skin, causing a predictable bleaching sequence.
The pigment fades in this general order as laying continues:
- Vent
- Eye ring and earlobe
- Beak
- Bottom of the feet
- Front of the shanks
So a hen with faded, pale shanks and a bleached beak has likely been laying well for a long period. A hen with bright yellow shanks, a yellow beak, and a yellow-tinted vent after weeks in the laying house has probably contributed very few eggs. Eyes, Plumage, and Behaviour
A few more signs round out the picture:

- Feather condition: Hard-working layers tend to look a bit rough — worn, dirty, or broken feathers around the tail and neck. Ironically, the bird with the sleekest, shiniest plumage may be the one doing the least work, because she has had time and nutrients to spare.
- Moulting: A hen in full moult is typically not laying. Whether you cull her depends on her past record — a previously excellent layer going through moult may be worth keeping, while a poor performer that moults early is an easy cull.
- Behaviour: Good layers are active, alert, and among the first at the feeder in the morning. Poor layers are often listless or spend time near nests without producing.
A Practical Culling Routine
Here is a simple approach you can apply to your own flock:
- Cull in the evening or early morning when birds are calm, or handle birds directly on the roost at night with a light.
- Work systematically through one section of the house at a time so no bird is checked twice or skipped.
- Check in order: comb and wattles, then vent, then abdomen and pubic bones, then pigmentation if the breed carries yellow skin.
- Mark doubtful birds with leg bands or coloured zip ties and recheck them in a week rather than culling immediately.
- Remove culls promptly and record the number removed. Tracking your cull rate over time tells you a lot about flock health and breed performance.
Aim to do a full physical culling pass every month or two during the laying period. Between those passes, remove any bird that is visibly sick, injured, or consistently bullied.
Don't Cull Blindly: A Few Cautions
Physical culling tells you whether a hen is laying now, not whether she will lay again. A good layer in early moult, or a bird recovering from a short stress-related pause, may look like a poor layer temporarily. That is why marking and rechecking doubtful birds matters.
Also remember that persistently poor production across your whole flock is rarely a culling problem — it points to feed quality, lighting, disease, or heat stress.
